Market structure and demand
The market is several businesses that happen to produce video. Their buyers, margins and retention drivers differ.
| Layer | Customer buys | Examples examined | Likely basis of differentiation — analysis |
|---|---|---|---|
| Generation models | Controllable audiovisual output or inference access | Google, Runway, ByteDance, Kling, Luma, Wan | Quality on a task, controls, latency, availability and cost |
| Creative workspaces | A way to develop, compare and assemble material | Adobe Firefly, Higgsfield, Runway | Iteration, references, editing workflow and distribution |
| Business communication | A finished message, lesson or localized presenter | HeyGen, Synthesia | Updating, localization, approvals and integration into existing work |
| Production infrastructure | Reliable jobs, asset provenance, routing and delivery | Model APIs and internal production pipelines | Operational reliability and less coordination work |
These categories overlap. Adobe exposes its own video model alongside partner models in one creative workspace. Runway's API pricing page lists both its own and third-party models. A model company can therefore also compete with aggregation software. Adobe Firefly, Runway pricing.
Where customers have a recurring job
Performance creative: one product or campaign needs many hooks, formats, languages and revisions. The useful output is a set of approved variants connected to campaign results. The core product question is whether the workflow can preserve the product and message while varying the execution. More generated clips are not inherently valuable.
Training and internal communication: a policy or product changes, and existing videos must be updated across audiences. Synthesia presents training, translation, shared workspaces and LMS integration as central use cases. The implication is that the update lifecycle can matter more than cinematic novelty. Synthesia.
Localization and presenter content: a creator or company wants the same message delivered in other languages while maintaining identity and tone. HeyGen offers avatar production, script-driven controls and video translation with lip synchronization. A meaningful buying test would include terminology accuracy and review time, not just the naturalness of a selected demo. HeyGen.
Entertainment and professional production: story development, previsualization, effects and finished shots have different tolerances. Previsualization can be valuable even when a shot would fail final-delivery standards. A product should be explicit about the production stage it replaces.
Evidence of paying demand, with limits
Kuaishou reported that Kling AI generated more than RMB650 million in Q1 2026 revenue, with year-over-year growth above 300%. This is an issuer-reported business result, not an independent category estimate. It shows meaningful paid demand for one provider; it does not establish total market size, profit, retention, or the revenue available to a new application. It should not be mechanically annualized or combined with company valuations. Kuaishou Q1 2026 results.
A better sizing exercise
Start with a narrowly defined buyer. Estimate how many deliverables that buyer produces per month, the current internal and external production cost, and the portion a new workflow can credibly replace. Validate willingness to pay with a paid pilot. Separate new volume made possible by lower costs from displaced existing spend.
For example, a team producing 40 approved localized videos each month is a clearer research subject than the entire global advertising market. The questions become measurable: how many hours per video, how many review rounds, which languages, and how often the material changes. This report does not yet have those customer interviews.
